The problem

Migrations fail in familiar ways: everything lifted-and-shifted into oversized VMs (same problems, bigger bill), or a grand re-architecture that runs eighteen months without shipping anything. The principle: migrate in waves, not in one leap — and build the foundation (identity, networking, governance) before the first workload moves, because retrofitting it later is 10× the effort.
